Challenge

Patients and clinicians relied on the platform for bookings and medical-document exchange, so every release carried risk: a broken booking flow or a failed upload was immediately visible to real users. Releases were unpredictable and often followed by overnight fixes.

Testing was mostly manual and happened at the end of each cycle, when there was little time left to act on what it found. There was no shared agreement on when a build was ready, so release decisions were made under deadline pressure — and defects in less obvious scenarios such as rescheduling, cancellations or larger uploads reached users first.

For a healthcare product that is more than an inconvenience. A missed appointment or a document that never arrives affects patient care and wears down the trust clinicians place in the platform.

Solution

We covered the critical booking and document flows with automated regression, wired the suite into the delivery pipeline as a release gate, and agreed clear entry and exit criteria for every release.

Mapped the patient and clinician journeys and ranked them by impact: booking, rescheduling, cancellation, and document upload and access.
Built automated end-to-end regression for those flows with Playwright.
Connected the suite to the CI/CD pipeline as a quality gate, so a failing critical flow blocks the release automatically.
Agreed entry and exit criteria with product and engineering, so everyone works with the same definition of “ready to ship”.
Kept focused manual and exploratory testing for new features that don’t have automation yet.

Results

The team locked in a two-week release cadence and stopped shipping overnight hot-fixes. Platform stability shows in 95%+ positive CSAT from patients and clinicians.
